The regional map of Ukrainian output
Ukraine is often discussed as one economy. It is more usefully understood as several, with very different structures, and the differences explain most of what happens politically and commercially.
National statistics for a country this size hide more than they show. Ukraine has regions with very different economic structures, and treating them as one market is the most common mistake I see foreign companies make.
The rough division
Kyiv and the surrounding region: services, finance, IT, headquarters functions, and a disproportionate share of national output for its population. Anyone benchmarking Ukrainian purchasing power from Kyiv figures will get it badly wrong.
The east and south-east: heavy industry, metallurgy, chemicals, mining and machine building — capital-intensive, export-oriented and highly exposed to world commodity prices.
The centre and south: agriculture at scale, food processing, and the logistics that serve them.
The west: smaller-scale manufacturing, wood and furniture, light industry, cross-border services, tourism, and the highest exposure to labour migration.
Why the structure matters commercially
Because it determines who your customer is and how they buy. Selling road machinery into an agricultural region means dealing with communities and mid-size contractors on seasonal cash flow. The same product in an industrial region means a different buyer, different financing and a different negotiation.
What the last decade did to the map
It redrew part of it. Industrial capacity in the east was disrupted, business relocated westward, and the west gained manufacturing and population it had not planned for. Some of that will reverse and some will not.
Anyone planning a distribution network on a pre-2014 map of Ukrainian industry is planning against a country that no longer exists in that form.
That this is several economies rather than one I learned setting up my sales territories: for the same product the customer profile and the payment habits in the west and the east are entirely different. Every plan that treats the country as one piece aims at the average and reaches none of them. What the last decade did to that map has still not settled.
